Upon joining Belltower Funds Group as Fractional Chief Operating Officer in December 2024, I encountered a rapidly growing fund administration firm facing significant operational challenges. With 58 staff spread across five service lines – Fund Services, GP Services, Investment Services, Tax, and Fund Accounting – the organization struggled with inconsistent service delivery, high manual errors in processing high-volume client requests (e.g., subscriptions, closings, deployments, distributions, fund formations, KYC, accreditations, and corporate actions), and a lack of scalability amid increasing demand. There was no unified vision, leading to siloed teams, missed SLAs, and inefficient resource allocation, which risked client satisfaction and the firm’s ability to handle growth without proportional headcount increases.

What Our Fractional COO Services Delivered

Drawing on EOS principles, I first facilitated a Vision/Traction Organizer (V/TO) session with the CEO and Board to clarify the firm’s Core Values, Core Focus, 10-Year Target, and 3-Year Picture, ensuring all operational strategies aligned with the goal of becoming an institutional-grade administrator. As the Integrator, I implemented the full EOS toolbox: established weekly Level 10 Meetings for leadership to scorecard progress, IDS (Identify, Discuss, Solve) issues, and set quarterly Rocks (e.g., “Standardize KYC processes” and “Automate reporting workflows”). I redesigned workflows using LucidChart for visualization, introducing SOPs for end-to-end client processes and integrating AI/no-code tools like Front for escalation management, Flowdash for task automation, and Zapier for seamless data flows between custodians and internal systems. The People Component was strengthened by analyzing team fit against the firm’s Core Values, redesigning the organizational chart with clear accountabilities (via the Accountability Chart), and rolling out an incentive compensation model tied to measurable deliverables. For the Process Component, I documented six core processes (e.g., client onboarding, compliance screening) in Notion as a single source of truth, with training sessions to ensure 100% adoption. Finally, I refined the Scorecard with 5-15 weekly measurables (e.g., SLA adherence rate, error incidence), enabling proactive adjustments.
